This Is Ron’s Story And How He Did It

Meet Ron. 

He owns and runs a company called The Paint Doctor in Maryland, and he’s run that company for years.

Ron started his painting business in 2003. For the next 12 years it was rocky.

There were lots of f*** ups. (his words, not mine)


He did a lot of painting himself, especially in the early days.
Then at some point, in an effort to grow his business, he started hiring help.

“That was tough.” he said, “Even if you have some good painters the bad ones ruin it.”

For those 12 years, he did $75,000/year to $240,000/year in business...

… Depending on how many people he had working for him.

… And how the economy was doing.

… And if he landed any big jobs that year.

“If it was just me and a crew we did about $75k. My best year with a couple crews was $240k.”

Some years were better. Some were worse.

In his best years, he made some good money.

But in the bad years, it was a struggle.

Money was tight.

There was even tension between him and his wife at home.

Then in 2012, Ron thought he had finally figured it out… Here’s what he said...

 “In 2012 I had one guy running everything.

He was managing everything ... I mean everything. Office employees, crews, scheduling... everything.

I thought I had figured it out. So I stepped away. I wasn’t managing anything.

At first, it was really great. I finally got where I wanted with my business.

I was making great money. I thought I had a good team of guys running the business.

Then it blew up in my face. The guy I had running everything was messing up all over the place without me knowing.

I lost some of my crews. I fired him...

I went all the way back to zero.

Back to square one.

It really messed me up.

For the next 5 years I didn’t know what to do. I thought I could maybe just sell for somebody. Get a good sales job.

I gave up on the painting business.

I was done with painting. Done with service business.

So I bought a BBQ stand and got out of the service business.

But the BBQ stand didn’t make ends meet.

I still did side work. I didn’t ever want to hire people again. I would power wash in summer… paint interior in winter.

Just enough to get by.

My wife didn’t leave me... thankfully.”

Can you relate? This is the story of way too many business owners.

Ron loves his wife. They’ve been together forever.

But the business (and finances) was putting strain on their relationship.

Something had to change.

One night, when things were bad enough, he went searching online for answers.

That night he stumbled across a YouTube channel... “Painting Business Pro”.

One of the videos he watched reminded him why he got into business to begin with.

  • I just want to be able to go to Caribbean anytime I want. When I wanna go to the Caribbean I wanna be able to just go.
  • I want to be comfortable. Serve others. Provide for my family and my wife.
  • Don’t want to work for someone. 
  • Freedom. 


He wanted freedom and control in his life. To live the life HE wanted to live.

That night he kept watching videos….

...He had his “lightbulb moment” where everything made sense. He knew exactly why everything he tried before failed.

He was inspired again, back in touch with what he really wanted and how to get it.

This was in 2017… when everything changed for him.

After 12 years of grinding it out…

He finally found the solution he was looking for.

That Night Ron Realized He Was On “The Hamster Wheel of Death”… Surviving… But Not Really


See… the problem is most painting contractors are stuck in a vicious cycle…

You have just enough jobs to keep your guys busy for another week or two.

When an estimate comes along it's important to book the job... because you need to keep your guys busy and you need to keep the work flowing.

But you're competing against people who are charging less than you.

And when your price is a little higher than the next guy, your customers want you to bring your price down to give you the job.

As much as you don't want to lower your price, you do it…. Because you'd rather get the job then not get the job at all.

Because if you don't get the job your guys won't have work and you won't bring money in.

And it’s really frustrating, because you know the quality of work you do is worth the price… but you keep feeling forced into working for less money.

In fact, you end up making just enough money to pay your guys, pay your own bills, and keep the business going.

And what’s worse - your referrals now expect those low prices!

And if you try to charge more to a referral they are almost offended that you are charging more…

So, once again… You lower your price.

And now all of the referrals you get are expecting dirt cheap prices where you can barely make ends meet.

You feel undervalued, underappreciated… but don’t have any other choice.

So you decide to try to get some NEW clients.

Even when you do have a little extra cash to invest in marketing, a lot of marketing doesn’t work!

You spend $1500 on a new marketing idea… but it doesn’t bring in any customers.
Or maybe you only get 1 or 2 small jobs.

And that’s frustrating because you could have spent that $1500 on paying off your credit card…

Or taking your wife out to a nice dinner.

Or just putting a little money in the bank.

After enough marketing ideas don’t work, you give up. You focus on just word of mouth.

Back to the same old problem…. All your referrals want low prices.

You can’t afford to pay your guys great money.

So you have a hard time finding good help.

Or if you do pay them well, you aren’t making much money.

So one way or another, you end up doing a lot of the painting yourself.

Now You Own A Job


You work long ass days… and some weekends.

You’re the business owner. You manage the payroll. You manage the team. You do the estimates. You do the painting. You fix the problems. You deal with the customers.

You shoulder the weight of it all.

You deal with all the stress.

...All this while barely making it.

This is not what you set out to do when you started your business... This is not what you envisioned.

… But you have family to provide for. You have bills to pay. You don’t have a choice.

You gotta man up and do what you gotta do.

And so the cycle continues.

Unfortunately, a lot of painting contractors NEVER get out of this cycle…

This is the hamster wheel of death where you're surviving but not really…

Because when the business slows down in the winter there just isn't enough work.

… Or when the economy takes a dip and referrals slow down, you don't have enough work.

...Which forces you to work for even less which just makes the problem worse.

When the economy is good and business is coming in, you can charge a little more... you can bring on a couple more guys and business is a little better.

… Or when you get a big job, you've got more money coming in so you can bring on a couple more guys and make a little more money.

But when that big job doesn't come in…

... Or when the economy is slow...

Or when you lose a couple of those bids to the lower bidder or the uninsured company…

It really impacts how much money the business brings in and the vicious cycle continues…

For people like Ron and a lot of contractors out there... This cycle goes on for years and years.

Most contractors like Ron think the problem is they can't find good help or it's their competition or it's their market or it's the economy...

But the truth is none of those things. 

The real problem is your price… It all stems from a problem with price.
 
Getting paid what you deserve and what's fair is the answer to getting out of this vicious cycle…

...And you’ll never get out of the vicious cycle with lowering prices to win jobs.
NEVER.

Let me explain...

When you can charge a fair price it allows you to afford marketing.

And when you can afford more marketing you can do more estimates.

And when you can do more estimates you aren't desperate to book every single one you do.

So now you aren't feeling the pressure to lower your price to win your jobs.

In fact you CAN’T lower your price to win jobs.

So how do you win the job without lowering your price?

The answer is having a professionally crafted sales process.

This is how the best companies out there win jobs without being the lowest price... In fact the best and biggest companies usually have higher prices.

So how did these companies win bids being the highest price? The answer is the professionally crafted sales process.

Ok… So now you're doing more estimates, you're winning fewer of them but you're winning them at good prices.

To be really successful you HAVE to lose some bids. The only way to win every bid is by bidding on price… But that’s what you got in trouble in the first place.

Because you're winning these jobs at good prices, you can continue to pay for marketing and keep customers coming in the door.

But what's even more important is you can afford to pay good money to your employees or subcontractors... And when you can pay good money to your employees you can hire the best people.

Now you don't have to do any painting yourself and you don't need to babysit…

Because you've hired great people to do the work for you... People you can trust... People you can count on... people who do a great job.

Now you can focus on actually running the business. So how do you run a business?

For starters… You need a business plan.

Your job as a business owner is not to be the painter.

Your job is to be the owner... to run things.

And all of that starts from your business plan.

Now let's look a little bit deeper at this...


Your business plan is the strategy and the game plan for how you're going to operate your business.

That plan includes your pricing and estimating that is required to run a good healthy business...

That means your prices can't be dictated by customers but only by you. You set your prices.

So the first part of your business plan is the financials and how you need to price your services.

Your price needs to include your marketing costs, how much you need to earn in profit, and how much you need to pay your employees or subcontractors.

Now that you have a business plan and you know your price... we need a few more things…

We need a marketing plan for how we're going to attract more customers to do more estimates so we don't need to book every one...

This is how you avoid competing on price.

We need a sales plan for how we're going to outsell our competitors and win jobs even when our price is not the lowest.

… But I need to mention.

Building a professional sales process is not an easy thing to do.

But the good news is: most of your competitors don’t have a good sales process.

So it’s easier than you think to raise your prices… because it’s easier than you think to improve your sales process.

And easier than you think to beat your competitors!

A few small changes go a long way… More on that later.

Finally... we need a production plan on how we're going to attract, hire, and manage the best employees or subcontractors to ensure we're delivering the best product to our customers.

Think about it…

The biggest companies who are doing the most jobs have the most painters in the field.
Our company had over 60 painters last summer working on job sites.

If we couldn’t find “good help”, those 60 people would have ruined our business reputation last year.

Good help is out there. You need to create a plan for finding it, and be able to pay them well… which is another reason why our price is so important.

When you stop competing on price and start running your business like a business there's a ton of opportunity in our industry

… And it’s easier than you realize to make these changes
These are the changes that Ron made back in 2017.

When Ron made these changes… his business grew immediately and it grew fast.


Before 2017, for over 12 years, Ron never did more than $240,000 in revenue…
 
Then, when he implemented these 5 changes, his company grew by over $1,000,000 in one year.

And he did this while working less, traveling more, more dinners out with his wife, and he even bought himself his dream car.

Ron is a sucker for king crab. He never used to go out to his favorite restaurant because it's such an expensive dinner.

...And just the other day I saw Ron post on Facebook that he just bought his dream car... A Jaguar in perfect condition.

See... I started my career with one of those college painting companies... 

You know the ones that hire college kids and teach them to run a painting company in the spring and summer?

And I ran my own painting company over the spring and summer where I had 19 customers and generated $60,000 in business and made about $10,000 in profit.

I learned so much that year that I stuck with the company for the next five years.

I was a coach mentor and trainer to other college students teaching them how to run their business.

So when I got out of school I started a painting business because I knew I could make really good money running a painting business…

And I wouldn't have to get a real job! 

I even turned down a $100,000 a year salary right out of college because I wanted the freedom of owning a business.

… and probably a lot of the reasons you started a business. 
Freedom of my time. 

Be around to raise my kids, provide for my family and give them great opportunities.
Put money in savings and live a comfortable life. 

All those things that come with running a business - THAT is what I wanted. 
So I turned down some good job offers...

That turned out to be a great decision because my business has grown so much over the years.

I remember when I first started my painting company on my own.

I didn't even know how to register a business. I didn't know what insurance I needed. To be honest... I was not a good painter… In fact I’m a terrible painter. 

Awful.

But what I did know was how to market, how to sell, and how to hire good subcontractors to deliver a great job.

This Is Ron’s Story And How He Did It

Meet Ron. 

He owns and runs a company called The Paint Doctor in Maryland, and he’s run that company for years.

Ron started his painting business in 2003. For the next 12 years it was rocky.

There were lots of f*** ups. (his words, not mine)


He did a lot of painting himself, especially in the early days.
Then at some point, in an effort to grow his business, he started hiring help.

“That was tough.” he said, “Even if you have some good painters the bad ones ruin it.”

For those 12 years, he did $75,000/year to $240,000/year in business...

… Depending on how many people he had working for him.

… And how the economy was doing.

… And if he landed any big jobs that year.

“If it was just me and a crew we did about $75k. My best year with a couple crews was $240k.”

Some years were better. Some were worse.

In his best years, he made some good money.

But in the bad years, it was a struggle.

There was even tension between him and his wife at home.

Then in 2012, Ron thought he had finally figured it out… Here’s what he said...

 “In 2012 I had one guy running everything.

He was managing everything ... I mean everything. Office employees, crews, scheduling... everything.

I thought I had figured it out. So I stepped away. I wasn’t managing anything.

At first, it was really great. I finally got where I wanted with my business.

I was making great money. I thought I had a good team of guys running the business.

Then it blew up in my face. The guy I had running everything was messing up all over the place without me knowing.

I lost some of my crews. I fired him...

I went all the way back to zero.

Back to square one.

It really messed me up.

For the next 5 years I didn’t know what to do. I thought I could maybe just sell for somebody. Get a good sales job.

I gave up on the painting business.

I was done with painting. Done with service business.

So I bought a BBQ stand and got out of the service business.

But the BBQ stand didn’t make ends meet.

I still did side work. I didn’t ever want to hire people again. I would power wash in summer… paint interior in winter.

Just enough to get by.

My wife didn’t leave me... thankfully.”

Can you relate? This is the story of way too many business owners.

Ron loves his wife. They’ve been together forever.

But the business (and finances) was putting strain on their relationship.

Something had to change.

One night, when things were bad enough, he went searching online for answers.

In fact, you end up making just enough money to pay your guys, pay your own bills, and keep the business going.

And if you try to charge more to a referral they are almost offended that you are charging more…

… Or when the economy takes a dip and referrals slow down, you don't have enough work.

...Which forces you to work for even less which just makes the problem worse.

When the economy is good and business is coming in, you can charge a little more... you can bring on a couple more guys and business is a little better.

… Or when you get a big job, you've got more money coming in so you can bring on a couple more guys and make a little more money.

But when that big job doesn't come in…

... Or when the economy is slow...

Or when you lose a couple of those bids to the lower bidder or the uninsured company…

It really impacts how much money the business brings in and the vicious cycle continues…

For people like Ron and a lot of contractors out there... This cycle goes on for years and years.

Most contractors like Ron think the problem is they can't find good help or it's their competition or it's their market or it's the economy...

But the truth is none of those things. 

The real problem is your price… It all stems from a problem with price.

When you can charge a fair price it allows you to afford marketing.

And when you can afford more marketing you can do more estimates.

In fact you CAN’T lower your price to win jobs.

So how do you win the job without lowering your price?

The answer is having a professionally crafted sales process.

This is how the best companies out there win jobs without being the lowest price... In fact the best and biggest companies usually have higher prices.

So how did these companies win bids being the highest price? The answer is the professionally crafted sales process.

Ok… So now you're doing more estimates, you're winning fewer of them but you're winning them at good prices.

To be really successful you HAVE to lose some bids. The only way to win every bid is by bidding on price… But that’s what you got in trouble in the first place.

Because you're winning these jobs at good prices, you can continue to pay for marketing and keep customers coming in the door.

But what's even more important is you can afford to pay good money to your employees or subcontractors... And when you can pay good money to your employees you can hire the best people.

Now you don't have to do any painting yourself and you don't need to babysit…

Because you've hired great people to do the work for you... People you can trust... People you can count on... people who do a great job.

Now you can focus on actually running the business. So how do you run a business?

For starters… You need a business plan.

Your job as a business owner is not to be the painter.

Your job is to be the owner... to run things.

And all of that starts from your business plan.

Now let's look a little bit deeper at this...


Your business plan is the strategy and the game plan for how you're going to operate your business.

That plan includes your pricing and estimating that is required to run a good healthy business...

That means your prices can't be dictated by customers but only by you. You set your prices.

So the first part of your business plan is the financials and how you need to price your services.

Your price needs to include your marketing costs, how much you need to earn in profit, and how much you need to pay your employees or subcontractors.

Now that you have a business plan and you know your price... we need a few more things…

We need a marketing plan for how we're going to attract more customers to do more estimates so we don't need to book every one...

This is how you avoid competing on price.

We need a sales plan for how we're going to outsell our competitors and win jobs even when our price is not the lowest.

… But I need to mention.

Building a professional sales process is not an easy thing to do.

But the good news is: most of your competitors don’t have a good sales process.

So it’s easier than you think to raise your prices… because it’s easier than you think to improve your sales process.

And easier than you think to beat your competitors!

A few small changes go a long way… More on that later.

Finally... we need a production plan on how we're going to attract, hire, and manage the best employees or subcontractors to ensure we're delivering the best product to our customers.

Think about it…

The biggest companies who are doing the most jobs have the most painters in the field.
Our company had over 60 painters last summer working on job sites.

If we couldn’t find “good help”, those 60 people would have ruined our business reputation last year.

Good help is out there. You need to create a plan for finding it, and be able to pay them well… which is another reason why our price is so important.
